AI Third-Party Risk: What Happens When Your Vendor's Model Has Your Data

Organisations can now have AI processing sensitive data across dozens of vendor tools they never explicitly approved for AI use, and traditional vendor risk frameworks were not built for this.

What is AI third-party risk and why is it different from traditional vendor risk?

AI third-party risk is what happens when a vendor you trust embeds a large language model into their product and your data, including sensitive internal data, becomes training material or inference context you did not explicitly consent to share. Traditional vendor risk management asks: what happens if this vendor has a breach? AI third-party risk asks a harder question: what is happening to your data right now, inside a model you have never audited?

The distinction matters. A data breach is a discrete event. AI data exposure is often continuous, opaque, and contractually permitted by terms your procurement team approved eighteen months ago.

Which vendors are currently processing your data through AI models?

This is the question most organisations cannot answer, and that gap is significant. LimitedView's analysis across 847 client organisations found that the average enterprise has embedded AI features active across 40 or more SaaS tools, most of which were not subject to a specific AI risk review at procurement. The AI capability arrived as a product update, not a new contract.

Your CRM may now summarise meeting notes using an LLM. Your HR platform may use generative AI to draft performance reviews. Your cloud storage may offer AI-powered search that indexes document content. Each of these represents a data flow that your DPO may not have modelled and your CISO may not have mapped.

The challenge is not identifying the risk in theory. The challenge is that the surface area is already large and growing with every software release cycle.

What are the actual risks of unmanaged AI data flows through vendors?

There are three distinct risks that LimitedView's research team consistently sees conflated, which leads to incomplete governance responses.

The first is inference risk. Data submitted as a prompt or context window may be used to train or fine-tune future model versions. This means customer data, personnel information, or commercially sensitive strategy documents could influence a model subsequently queried by other organisations.

The second is residual access risk. AI models retain information in ways that are not equivalent to a database you can audit. Extracting data from a model after the fact is not reliably possible. This makes the question of what went in critically important, because there is no standard mechanism to take it out.

The third is hallucination and attribution risk. AI features within vendor products may generate outputs that attribute sensitive information incorrectly, surface confidential data in unexpected contexts, or create records that do not reflect actual events. When this happens inside a third-party system, your organisation may have limited ability to detect or remediate it.

How should a CISO approach AI third-party risk management?

The starting point is visibility. You cannot govern what you cannot see. Organisations need an inventory of vendor tools that include AI features, the specific data categories those features can access, and the contractual terms governing how that data is handled. This is not a trivial exercise. It requires collaboration between procurement, legal, security, and the business units that own the vendor relationships.

From there, the governance question becomes tiered. Not every vendor AI feature carries equal risk. A vendor using AI to automate spam filtering in your email gateway is a different risk profile from a vendor whose AI feature can access your entire CRM including deal values, client communications, and pipeline data.

What questions should CISOs ask vendors about AI data handling?

The questions that matter most are: is customer data used to train or fine-tune models, either directly or via a third-party AI provider? Are inference logs retained, and if so for how long and where? What contractual obligations apply if a data subject requests deletion of their data from AI systems? Is the AI processing performed on infrastructure covered by your existing data processing agreements?

Most vendors will provide answers. The quality of those answers tells you a great deal about the maturity of their AI governance programme. Vendors who cannot clearly describe the data lifecycle inside their AI features are not equipped to protect your data within them.

The regulatory context is tightening. AI liability frameworks across the UK and EU increasingly require organisations to demonstrate oversight of AI data flows, including through third parties. The organisations building that oversight now are not doing it because a regulator has asked. They are doing it because they have read enough vendor T&Cs to understand that no one else will do it for them.
